Leather Sheaths

Thanks to everyone for all of the tips! My leather came in a few days ago and I finally got to put these tips and tricks to use. With the aid of this thread and the weaver leather craft knife sheath videos on YouTube I’d say this attempts went a lot better. I pricking ironed the top layer (this is a pancake knife sheath) then glued the welt on then transferred the holes into the welt and glued the back on and transferred those holes. The leather was too thick at this point to I bought some sharp needles with a diamond shape to them and chucked one in my drill press and pressed the holes into and through the last layer of the sheath. Stitching went waaaay better this time in my opinion because I feel I lined the holes up much better!

I have been trying for a while to make my second leather sheath and I cant seem to get the hang of pricking the holes and stitching. I should start off by saying that all my leather working tools are from amazon and to my knowledge aren't the best but probably aren't the worst. My question is how do I create the holes with my pricking iron through 3 pieces of 4mm thick leather. I have tried pricking them in 1 layer at a time and matching the layers then gluing and stitching. I have tried pricking through the top layer and the welt at the same time then transferring these marks to the bottom layer. Any combination of these my pricking iron gets aggressively stuck in the leather even if I don't go the whole way through and bottom the stitching iron out. Nothing seems to work come stitching time. I need to use pliers to pull the needle out and an awl to enlarge the holes. The last sheath I attempted took me 4 hours to stitch... Someone please send help!

I use one of these sets.

Also, anyone have any tips on moving the strap that buttons around the handle out of the way? The blade is trying to cut is as I draw the knife out of the sheath.

Let me know if these didn't post and ill try something different. I made both the knives and sheaths in these photos. I know there not super detailed photos of the sheaths but thats all I got.
